ChurnZero Study Finds AI Investment Outpacing Measurement

ChurnZero Study Finds AI Investment Outpacing Measurement

ChurnZero, the AI platform and partner for customer growth, today released its 2026 Customer Revenue Leadership Study, revealing a disconnect between AI's growing influence on customer-facing organizations and leaders' ability to measure its business impact. Based on responses from 580 customer success and revenue leaders at B2B software and services companies, the study found that while AI usage is nearly universal, adoption remains largely tactical.

Quick Intel

  • ChurnZero seventh annual Customer Revenue Leadership Study finds AI investment outpacing measurement in customer success.
  • 63% rate AI maturity as tactical or operational, only 16% report strategic or AI-driven level despite near universal usage.
  • 81% say AI reduced manual task time, yet half have no consistent way to measure technology impact and 63% of CS leaders lack measurement.
  • When budgets increase 70% allocate to AI tools, when budgets shrink 59% cut headcount while only 27% reduce AI spending.
  • 61% say AI factored into headcount planning, 52% of teams reducing roles cite AI absorbing work vs 14% budget pressure.
  • 65% of most AI-mature teams report NRR 100% or higher though overall NRR flat since 2024 suggesting ROI gap.

Tactical Adoption Saving Time But ROI Difficult to Prove

AI is saving time, but its business value remains difficult to prove. Eighty-one percent of leaders said AI has reduced time spent on manual tasks, yet half have no consistent way to measure the technology's impact. Among customer success leaders specifically, 63% lack a consistent measurement method, and just 21% connect that measurement to revenue outcomes.

Companies are cutting headcount before AI spending. When budgets increase, 70% of teams allocate funds to AI tools. When budgets shrink, 59% cut headcount, while only 27% reduce AI spending. AI is already changing workforce planning. Sixty-one percent of leaders say AI has factored into how they plan headcount. Among teams that reduced roles, 52% cite AI and automation absorbing the work, compared with 14% citing budget pressure.

Leaders still hesitate to let AI make decisions. Four out of five teams stop AI short of strategic decision-making, and teams unable to measure its impact are four times more likely to require human approval of every recommendation.

NRR Stagnant Despite AI Maturity Correlation

The study also found that while net revenue retention (NRR) has been flat since 2024, 65% of the most AI-mature teams reported NRR of 100% or higher. The findings suggest that while AI is changing how customer teams work, its impact has not yet appeared in the primary metric by which many customer success organizations are ultimately judged.

"For the first time, we don't have to tell customer success teams to use more AI. They're already doing it," said YouMon Tsang, co-founder and CEO of ChurnZero. "Now comes the harder part: proving its ROI. This research gives teams a way to benchmark their progress and identify where AI can have the greatest impact."
